This page of the guide to Elden Ring explains what to do to unlock the possibility of upgrading ashes, which are used to summon allies.
What are ashes?
Ashes are items used to summon a unit (or units) encountered in the game world. Summoning them costs mana. They can also only be used in specific locations (when a tombstone icon is visible to the left of the screen).
How to unlock the ashes upgrades?
To unlock ashes upgrades you must first head to Stormhill Shack. Inside you'll meet a woman in a red hood.
After talking to her you must defeat Margit and then explore Stormveil Castle.
Traveling through the castle you should find a giant's corpse over a pile of bodies. Loot the corpse to find a key item that will advance the NPC's, Roderika's, quest.
Return to Stormhill Shack and talk to her. She'll move to the Table of Lost Grace. Talk to her, then ask the blacksmith about Roderika. You must exhaust all dialogue options, then talk to Roderika and tell her what the blacksmith told you. Now, after you rest at a Site of Grace, Roderika will move to the corridor where the blacksmith is.
She can now upgrade the ashes to increase the stats of summoned allies. Talk to her and select the ashes you want to upgrade.
